Pan count is a commercial decision before it is a design one. Every additional pan multiplies fill cost, shade development and the risk that one unpopular colour sits unsold inside an otherwise good palette — so a 12-pan is not simply a bigger 4-pan, it is a bigger bet. Four and six-pan layouts suit a first launch or a seasonal capsule; nine and twelve suit an established brand that already knows which shades sell. The second decision is how pans are held. Magnetic pans let the palette be refillable and let you swap a shade without retooling, which is increasingly expected at premium price points. Glued pans are cheaper and sit flatter, but a shade change means a new fill run. The third is the mirror: a full-width mirror raises perceived value noticeably and costs little, but adds weight and a breakage point in transit.
